The paradox of choice, usually studied as choice overload, is the possibility that a larger set of options can make choosing harder or reduce satisfaction afterward. The word can matters. More choice may attract attention or improve the chance of finding a good match. There is no universal number at which choice becomes harmful.

One list, two different decisions

Here is a fictional comparison.

A community center posts 24 weekend workshops. Sam likes several subjects but has no clear priority. He compares times, fees, and skill levels, opens the page again the next day, and lets registration close.

Lee sees the same 24 workshops. Lee already wants a beginner pottery class on Saturday and finds one quickly.

The list did not change. The comparison work did. Sam had to decide what mattered while evaluating the options; Lee arrived with a preference that removed most of the search. This is why option count alone cannot tell us whether someone will experience choice overload.

What the jam study actually found

The best-known evidence comes from Sheena Iyengar and Mark Lepper's 2000 field experiment at a grocery-store tasting booth. Across two Saturdays, 260 shoppers encountered a display of six jams and 242 encountered a display of 24.

The larger display drew more people in: 145 of 242 shoppers, about 60%, stopped at the 24-jam table. At the six-jam table, 104 of 260, about 40%, stopped.

Purchasing moved in the other direction. Of the people who stopped, 31 of 104, about 30%, bought a jar after seeing six varieties. Only 4 of 145, about 3%, bought after seeing 24. In that setting, consumers were more likely to purchase from the smaller assortment.

That result is striking, but narrow. It compares two displays, in one store, for one product. It does not establish that six is an ideal number, and it should not hide the larger display's advantage in attracting interest.

The broader evidence is mixed

A later review challenged the idea that the jam result describes a general rule. Scheibehenne, Greifeneder, and Todd's 2010 meta-analysis combined 63 conditions from 50 published and unpublished experiments, with 5,036 participants. The pooled standardized effect was 0.02, with a 95% confidence interval from -0.09 to 0.12. Results varied substantially between studies (I² = 68%). Some experiments found overload, some found no effect, and some found that more choice helped.

Chernev, BĂśckenholt, and Goodman took a theory-based approach in a 2015 meta-analysis of 99 observations involving 7,202 participants. They identified four factors that made overload more likely:

  • greater complexity in the choice set;
  • a more difficult decision task;
  • greater uncertainty about one's preferences; and
  • a decision goal focused on minimizing effort.

When those moderators were included in their model, the overall effect of assortment size was significant. Their result does not erase the earlier near-zero average. It offers an account of why studies with different tasks and choosers can point in different directions.

The 2015 paper also has a corrigendum. It replaces three statistics on page 348 that had presented regression coefficients as though they were t statistics. The correction supplies the coefficient, t, and p values separately; it does not announce a retraction of the four-moderator analysis.

Experimental work supports the importance of complexity. In two studies, Greifeneder, Scheibehenne, and Kleber varied both the number of alternatives and the number of attributes. They observed a too-much-choice effect when options differed across many attributes, but not when they differed across few.

Why a large set can feel costly

Adding options can create more comparisons. That cost may stay small when the options are easy to scan or when one clear favorite stands out. It can become heavier when each option wins on a different feature and the chooser is still deciding which features matter.

One proposed explanation in the 2015 conceptual review concerns perceived opportunity cost. In this account, adding options makes attractive forgone alternatives more salient. The value attached to what was left behind can then reduce satisfaction with the choice that was made. The idea is plausible, but the complete path from more options, to higher perceived opportunity cost, to lower satisfaction has not been directly established as a general causal sequence. It is an explanation to test, not a consequence triggered by every additional option.

Choice overload can also take different forms. Someone may postpone the decision, choose and feel less confident, or remain satisfied despite finding the process difficult. Those outcomes should not be treated as interchangeable in a single decision.

There is no magic shortlist

No reviewed meta-analysis establishes a universal shortlist size. The useful number depends on the task and the chooser.

For example, a 2018 study asked 19 participants to choose among unfamiliar landscape images in sets of 6, 12, or 24. In that specific task, 12 was rated as the right amount on average. The pattern changed when a clear favorite was present and when participants browsed rather than chose. The study is informative about conditions, not a reason to replace one universal cutoff with 12.

Too little choice can be a problem as well. In a 2022 survey of 7,436 people across six countries, respondents reported choice deprivation more often than choice overload across the domains studied. The relationship between overload and satisfaction also varied by country and domain. Because this was a survey rather than an assortment experiment, it cannot establish causation. It does show why "less is more" is a poor blanket instruction.

A hiring manager at a tech startup faces fifteen alike applications for a junior marketing role, stalls the decision, and learns to narrow the pool by diversifying recruiting sources and using a focused rubric.

Scenario

At a mid-size tech startup, Maya leads the hiring for a junior marketing coordinator who will help grow user sign-ups ahead of the quarterly product launch. She receives fifteen applications from the same job board. All candidates list comparable experience with social media campaigns, similar cover letters, and overlapping skill sets. Instead of picking the first applicant who meets the core requirements, Maya spends three days reading each resume twice, noting tiny differences in wording and extracurricular activities. She thinks, 'I feel stuck comparing bullet points that all say the same thing,' and worries about missing a better fit, so she keeps postponing interview scheduling. As a result, the team starts the new feature sprint without the extra support, leading to overtime for existing staff and a delayed rollout. Maya realizes the similarity comes from using one source and decides to post the role on two additional niche boards and employee referrals, which brings in varied profiles and cuts down the overload.

Where The Bias Enters

The abundance of nearly identical options triggers choice overload, raising the perceived opportunity cost of each pick and fueling regret aversion. Maya's mind stays stuck in comparison mode, delaying a satisficing choice that would have met the job's essential criteria.

Decision Check

Before reviewing applications, Maya could create a simple rubric that emphasizes campaign-relevant experience most, then cultural fit, then technical test, then availability. She would stop reviewing once she has three candidates who score 80 or higher on this rubric and schedule interviews with those three.
